Pottery and the 80/20 rule - the few habits that save most pots

The Few Process Moments That Decide Most Pots

Most lost pots do not fail for mysterious artistic reasons. They crack in the drying room, crawl in the glaze bucket, or ping apart because the kiln was rushed. Put your time on the habits that stop most of that: clay that is ready, forms that are even, drying that is patient, one glaze you trust, and firings you do not hurry. The rest of studio life - new recipes, new tools, endless surface ideas - feels productive and often does not save the next load. Ignore the urge to “fix” every failure with another untested recipe.

Experienced potters already say a version of this. Tony Hansen’s Digitalfire note to concentrate on one good glaze is the same idea in studio language: one recipe you understand beats a shelf of internet mixes that each fail differently. Fine cracks in a glaze (crazing) usually mean the glaze and clay do not shrink together as they cool - not that the kiln “had a mood” (plain-English glaze-fit explainer; Glazy defect notes). Five studio habits that save most pots

  • Clay consistency - wedged, de-aired, even moisture; air pockets and dry lumps become future cracks.
  • Forming geometry - centered, even walls, joined seams that are truly welded, not smeared.
  • Even drying - rims, handles, and thick bases drying at different rates is how greenware dies quietly.
  • One known glaze + thickness - fit and laydown you have documented, not recipe tourism.
  • Firing through critical bands - especially quartz inversion and patient cooling; opening early is majority impatience.

Ignored majority of “practice”: mixing five new glazes before one is reliable; tool shopping; carving and surface play on uneven walls; skipping covers while thick pieces dry overnight; blaming every ping on “the kiln” without a tag.

Habit 1 - Clay consistency

If the clay is laminated with dry crumbs or trapped air, later skill cannot undo the fault line. Wedging is not warm-up theater. It is whether the body is one material before you ask it to stretch into a cylinder.

Ignored practice: Cutting into a bag, slamming a few times, and calling it wedged because the wheel is free.

Drill - Wire Cut Check × 10: Wedge ten balls the way you usually do, then wire-cut each through the middle. Pass/fail is only: no dry streaks, no visible air pockets, moisture looks even. If three or more fail, your session is wedging - not throwing.

Habit 2 - Even walls and strong joins

Uneven walls and weak joins concentrate stress. A thick base with a thin rim dries and fires like two different pots glued together. Coil or slab seams that are only smoothed on the surface open later as if on schedule.

Drill - Even-Wall Cylinders: Throw or handbuild five simple cylinders with one job: wall thickness varies by no more than you can feel with pinned fingers (or a needle tool check). Cut one open vertically after leather-hard. If the wall wedges from thick to thin, repeat before you make a “real” form. For handles and attachments: score, slip, and compress until a deliberate tug does not peel the join.

Habit 3 - Even drying

Many “mystery cracks” are drying cracks that waited until bisque or glaze to confess. Handles, rims, and thick bottoms lose water at different speeds. Plastic covers, flipping, and patience are not optional personality traits - they are how you refuse the ignored majority of losses that never reach a pretty glaze photo.

Drill - Covered Dry Log: For the next ten pieces with handles or thick bases, dry under loose plastic (or in a damp box) and write one line per day: still soft / leather / ready. No rushing a thick mug to bone-dry overnight beside a heater. If a crack appears, tag dry before you invent a glaze theory.

Habit 4 - One known glaze + thickness

Hansen’s “one good glaze” argument is the concentration move: document specific gravity or dip count, bisque condition, clay body, and fired result until the glaze is boringly predictable. Crazing and shivering are fit problems - tension or compression between glaze and body - so swapping clay bodies without re-checking fit is how you manufacture “random” cracks. Thickness errors (too thick → crawling/blister risk; too thin → weak coverage) often look like chemistry problems until you measure the laydown.

Ignored practice: Mixing three viral recipes the night before a kiln load.

Drill - One Glaze, Ten Tiles: Pick one glaze and one clay body. Make ten test tiles with controlled thickness (count dips or timed pours). Fire on your normal schedule. Keep the three best results as the standard; retire the rest of the bucket experiments until this glaze is boring. Functional ware gets an extra gate: if it crazes, treat fit as unresolved - do not call it “character” on a mug people will drink from.

Habit 5 - Patient firing and cooling

Kilns concentrate risk in temperature bands, not in equal minutes across the whole schedule. The quartz inversion near 573°C is a named physical event: silica expands or contracts sharply, and a steep ramp or blast of cool air through that region is a classic way to crack otherwise good work. Cool-down impatience - cracking the lid early, rushing a load to photograph - belongs in the ignored majority.

Drill - Schedule Respect: For your next two glaze firings, write the ramp through the quartz region in advance and do not open until the kiln is well below the risky cool-down zone recommended for your clay (studio SOP beats a social-media “it’s probably fine”). If you hear pinging on unload, close and wait - then tag fire and check whether cooling was the story.

Illustrative: if the pots you are proudest of share the same clay, the same glaze, and the same patient dry, that stack is your high-leverage slice. Constant novelty makes improvement noisy on purpose.

Keep a simple loss log

You do not need a study claiming “X% of studio losses are drying.” Tag your own losses. After each lost piece - greenware crack, glaze disaster, dunt - one word: wedge | form | dry | glaze | fire.

Illustrative sample - 20 tagged losses from one focused season (not a universal dataset). In this sample the top two tags (dry + glaze) are 13 of 20 - 65%, a personal uneven pattern you can measure without inventing industry-wide failure rates:

If the same tag appears three times in a row, that is the next studio block - not another new glaze. Same idea as 80/20 time management: protect the practice that creates feedback on the vital few.

Traps that look like materials problems

“I need better clay / a better kiln before anything else.”
Sometimes equipment is the limit. Often your tags are dry and glaze. Fix the tags that dominate first; then upgrade what still fails under good process.

“Crazing means I underfired.”
Crazing is commonly a fit (expansion) problem. Underfiring can contribute to other faults, but treating every crack network as “more heat” is how you miss the vital few variables - body, glaze chemistry, and cooling.

“More glaze recipes mean a more creative practice.”

The goal: fewer pots lost to the same old mistakes

Narrow attention to the five moments. Become hard to lose work there. More pieces survive drying; more glazes behave; more firings end without a tray of “almost.”

You are not trying to master every surface effect on the internet at once. You are trying to remove the repeatable failures that decide most pots - then let decoration sit on top of a process that already holds.
